Short answer

Some companies need an agency to ship the work. Others have a strong in-house team and need a senior peer to think with.

Consulting is the second case. Advisory retainers, fractional Head-of-SEO, audit and 90-day strategy, executive coaching, agency-selection advisory. Engagements are personal - 1:1 with me, not handed off to an account team. Most clients have an in-house SEO lead they want to amplify, not replace.

Consultant vs agency - pick the one that fits

Both are legitimate models for different situations. Most companies need both at different points in their SEO maturity.

When a consultant is the right call

  • · You have a strong in-house SEO / content team that needs senior strategic direction, not execution capacity.
  • · You need a 90-day intervention - audit, strategy, decision support - not an ongoing retainer.
  • · You are evaluating agencies and need an unbiased advisor to help you choose.
  • · You want fractional CMO / Head-of-SEO leadership during a hiring gap.
  • · Your team needs executive coaching on AI search, AEO measurement or category strategy.

When an agency retainer is the right call

  • · You need execution capacity - content production, link building, technical fixes shipped at scale.
  • · You do not have an internal SEO team and do not plan to build one in the next 12 months.
  • · You want one vendor accountable for outcome metrics, not just advisory deliverables.
  • · You want measurement, reporting and senior ownership wrapped into one engagement.
  • · Your scope spans multiple disciplines (SEO + content + paid + AEO + digital PR) with cross-coordination needs.

Six engagement models

Pick the shape that matches your situation. Models can be combined - most clients run advisory plus an executive coaching cadence.

Advisory retainer

Monthly · 4-8 hours

Senior strategist on call for your in-house team. Bi-weekly working session, async Slack, monthly written priority memo, ad-hoc decision support. Best for in-house SEO leads who want a senior peer to think with.

Audit + 90-day strategy

Project · 6-10 weeks

Full 8-area audit, 90-day execution roadmap, weekly review during the strategy build, walk-through and handover to your in-house team. Best when you need a baseline reset and a directional plan to act on.

Fractional Head of SEO

Weekly · 8-16 hours

Senior leadership during a hiring gap or transition. Strategy, hiring panels, agency selection, vendor management, leadership reporting. Best for Series B-C scale-ups without a dedicated SEO leader yet.

Executive coaching

Bi-weekly · 1-2 hours

1:1 sessions for CMOs, Heads of Growth, and senior in-house SEO leads. Topics range from AI search strategy to team design to commercial conversations with leadership. Best for operators who want a peer to challenge their thinking.

Agency-selection advisory

Project · 2-4 weeks

Unbiased buyer-side advisory for choosing the right SEO agency. RFP design, shortlist evaluation, proposal review, negotiation support. Best when you are spending six- or seven-figures annually and the choice matters.

Speaking + workshop

One-shot

In-house workshops on AI search, AEO measurement, technical SEO, content strategy, or category positioning. Best for marketing teams that need a calibrated externally-led upskilling event.

Anonymised consulting outcomes

Three recent consulting engagements across our markets. Specifics anonymised.

India · D2C, Series B

Advisory retainer reset the SEO programme during a CMO transition

In-house SEO lead reported into a vacant CMO seat. Advisory retainer covered weekly working sessions plus monthly leadership reporting for the interim. New CMO landed at month four with a clean handover; the in-house lead retained ownership.

US · Enterprise SaaS

Agency-selection advisory saved a 7-figure mistake

Client was about to sign a long-term retainer with a generalist agency that under-priced the scope. Two-week advisory engagement included RFP redesign, shortlist evaluation, reference calls, and proposal review. Client signed with a category-specialist instead at the right scope.

UK · Fintech, in-house team

Executive coaching helped the SEO lead win category investment

Internal SEO lead needed to make the AI search investment case to a sceptical board. Six 1:1 sessions covered framing, measurement framework, ROI narrative and slide review. Investment approved at Q4 budgeting; programme launched the following quarter.

Frequently asked questions

I personally lead every consulting engagement; the Nico Digital team supports execution where the engagement extends into delivery work. Advisory retainers, fractional Head-of-SEO and executive coaching are 1:1 with me. Audit and 90-day strategy engagements are scoped with me and delivered by senior strategists from the agency under my direct review.

Consulting is advisory and strategic; the retainer is delivery and execution. A consulting engagement might produce a roadmap, a measurement framework, or a hiring panel. An agency retainer ships content, fixes, links and AEO programmes against the roadmap. Many clients start with consulting to build the plan, then move to retainer to execute it; some stay in consulting permanently because they have strong execution capacity in-house.

We screen for direct competitive conflict before scoping any consulting engagement. The agency book is concentrated in D2C, B2B SaaS, fintech, healthcare and enterprise; competitive conflicts are flagged honestly during the first call and the engagement is declined or scoped to avoid them.

For an advisory retainer: bi-weekly 60-minute working session, async Slack between sessions, monthly written priority memo, ad-hoc decision-support calls when something urgent comes up. For 90-day strategy: weekly working sessions through the strategy build, with the audit running in parallel. For fractional Head-of-SEO: standing weekly time block, plus presence in your relevant team meetings (1:1s, leadership reviews, hiring panels).

Kolkata (HQ) and Mumbai (sales / marketing office). India timezone is GMT+5:30. I work US East-Coast hours regularly for US clients and UK working hours for UK clients. Most consulting engagements have a standing weekly call that fits both timezones, plus async Slack between calls. Travel for in-person workshops happens roughly once a quarter.

Yes. The agency client base is roughly half outside India (US, UK, EU, APAC) and the consulting book follows the same pattern. Strategy, AEO and AI search advisory are highly portable across markets. Local-pack and country-specific tactical work is the only area where India-specific advisory has limited transferability.

Advisory retainers are typically 6 to 12 months with month-to-month after the initial commitment. 90-day strategy engagements are exactly that length plus a 30-day post-handover follow-up. Fractional Head-of-SEO engagements run for the duration of the hiring gap, typically 3-9 months. Executive coaching is open-ended; some clients stay in coaching for years.

Yes. Every article on the Nico Digital blog is written by me - currently 80+ pieces spanning AI search, SEO strategy, content economics and category positioning.
