Most paid-media accounts that look broken are not bidding wrong, targeting wrong, or under-budgeted. They are sending qualified clicks into a leaking landing page. Here is the 14-point audit we run on Google Ads, Meta, and ecommerce PPC accounts to recover the conversion rate the landing page has been costing you.
A B2B founder messaged us last quarter with a problem that has become depressingly familiar. He had spent 84,000 USD on Google Ads over six months, generated 312 form fills, closed 11 deals, and was about to fire his agency for a cost per acquisition that was 2.4x what his model had projected.
We pulled his account expecting to find the usual suspects. Bad keywords, broad-match leakage, attribution mis-tracking, an unprofitable Performance Max campaign cannibalising the search budget. The targeting was tight. The keyword list was clean. The bid strategy was rational. The conversion tracking was firing correctly.
The problem was on the landing page. His ads were promising "Compliance reporting in 14 days, not 6 months." His landing page hero said "Welcome to [Company]. We help mid-market enterprises with compliance and risk operations." The promise that bought the click was nowhere visible above the fold. Eight percent of visitors converted within the first 30 seconds, the rest scrolled, hit a 28-field form, and bounced.
We rewrote the hero, cut the form to seven fields, added two customer logos and a single embedded testimonial, and shipped it. Conversion rate went from 1.8 percent to 4.6 percent in 18 days. Same ads, same bids, same audience. The agency he was about to fire had been running profitable campaigns the whole time. It was the post-click experience killing the math.
This is the audit we ran. Fourteen conversion killers, grouped into the five places they hide, each with the diagnosis question, the fix, and the expected lift range we have measured across a few hundred accounts.
Why landing pages are the lever, not the bid
Before the checklist, the framing matters. Most paid-media debates focus on the auction, the bid, and the audience because those are the levers the platform exposes most prominently. They are not where the leverage lives.
A 10 percent improvement in landing page conversion rate is mathematically equivalent to a 10 percent reduction in cost per click. The difference is that the conversion-rate improvement compounds across every campaign, every audience, every season, and every platform pointing at that page, while the cost-per-click improvement applies only to the campaign you negotiated it on. Conversion rate is the only lever that works on every dollar of spend, retroactively and forward.
The second reason landing pages are the lever is that the platforms have already optimised the targeting layer for you in ways most operators underestimate. Smart bidding, broad match with audience signals, Advantage Plus, Performance Max — these systems are now good enough that the marginal dollar of optimisation effort spent on bid strategy returns less than the marginal dollar spent on landing page work. Five years ago this was reversed. Now, on most accounts we audit, the landing page is the highest-leverage place to put a week of work.
Third, landing page conversion rate feeds back into the auction through quality score on Google Ads and through the relevance and quality signals on Meta. A page that converts well lowers your effective cost per click on the same ad rank, which means the conversion rate fix and the cost per click fix are the same intervention. With that framing in place, here are the 14 things we look for.
Section A: Message-match killers
The first three killers all stem from the same root cause. The ad sold one promise, the landing page delivers a different one, and the visitor either bounces in the first three seconds or scrolls hoping to find what they were promised, then bounces.
Killer 1: The hero headline restates the brand, not the promise
Diagnosis question: open the live ad and the live landing page side by side, read only the ad headline and only the landing page H1, and ask whether a stranger would believe these are the same offer.
Failure pattern: the ad says "Cut your AWS bill 22 percent in 30 days." The landing page H1 says "Cloud cost optimisation, simplified." They are technically about the same product, but the promise specificity has collapsed in the handoff. The visitor read a sharp claim and arrived at a generic positioning statement. Conversion rate drops 15 to 40 percent on this single mismatch.
Fix: the H1 of the landing page should be a near-verbatim or stronger restatement of the ad headline that drove the click. If the ad says "Cut your AWS bill 22 percent in 30 days," the H1 should say "Cut your AWS bill 22 percent in 30 days. Here is the audit we use." When you run several ad variants pointing at the same page, use dynamic text replacement or duplicate the page so each ad group lands on a hero that matches its specific promise.
Expected lift: 12 to 35 percent on conversion rate when message match is fully restored on a previously generic hero.
Killer 2: The subhead pivots away from the promise instead of reinforcing it
Diagnosis question: read the H1 and the immediately following subhead. Does the subhead amplify the promise of the H1, or does it introduce a different topic?
Failure pattern: the H1 makes a sharp claim, and the subhead retreats into "we are a leading provider of..." or "trusted by Fortune 500 companies." The H1 was earning attention; the subhead spent that attention on a generic credibility statement that has not been validated yet at this point in the page.
Fix: the subhead's job is to validate or de-risk the H1, not to introduce a new topic. If the H1 is the promise, the subhead should answer the next question the reader is silently asking, which is usually "is this real" or "is this for me." Examples: "Used by 312 SaaS finance teams to find cost overruns the platform billing dashboard cannot see." "Live in 14 days, no procurement review required, money back if we cannot find at least 12 percent in our first audit."
Expected lift: 5 to 12 percent when the subhead is rewritten from generic credibility to specific de-risking.
Killer 3: The hero image talks about the brand, not the user's problem
Diagnosis question: cover the entire text on the page and look only at the hero image. What does it tell you?
Failure pattern: the hero image is a stock photo of a smiling person in a blazer, a generic SaaS dashboard with fake metrics, or a hero illustration that says nothing about what the product does. The image is the largest single visual element on the page and it is doing zero work for the message.
Fix: the hero image should either show the product solving the specific problem named in the H1, the outcome of using the product, or the reader's own world reflected back at them. For a B2B audit tool, that is a screenshot of the actual report the user will receive after signing up, not a generic dashboard. For a D2C product, that is the product in use, not the product on a white background. For a service, that is the deliverable, not the founders.
Expected lift: 3 to 8 percent on hero engagement, indirectly correlated with conversion rate.
Section B: Above-the-fold killers
After message match, the second cluster of killers all live in what is visible without scrolling. Above-the-fold real estate is the most contested space on the page because every internal stakeholder wants their feature mentioned there. Discipline here is the difference between a 4 percent and an 8 percent landing page.
Killer 4: The primary CTA is below the fold or not the brightest element
Diagnosis question: take a screenshot of the page at the most common visitor viewport (run analytics, find the median resolution, set browser to that). Is the primary CTA visible? Is it visually the most prominent interactive element?
Failure pattern: on a 1366 by 768 laptop screen, the primary CTA is at 920 pixels down. The visitor sees the H1, sees a promotional banner, sees a navigation strip, and has to scroll to find the button that converts them. Worse, the page has three CTAs of similar visual weight and the visitor cannot tell which one is the intended next step.
Fix: the primary CTA must be visible at the median viewport without scrolling, and it must be the highest-contrast interactive element on the page. Secondary CTAs and exploratory links should be lower contrast or text-only. If you have to scroll on a 1366 by 768 viewport to see the button, the page is not optimised for the median visitor it is optimised for the designer's 27-inch monitor.
Expected lift: 6 to 14 percent when the primary CTA is moved into the median above-the-fold viewport.
Killer 5: The CTA copy is the platform's default, not a promise
Diagnosis question: read only the CTA button text. Does it describe what happens when you click, or does it use the marketing platform's default?
Failure pattern: "Submit," "Get started," "Sign up," "Learn more." These are platform defaults that exist because someone had to put text in the button. They make the page feel templated and they tell the visitor nothing about what they will receive. The micro-commitment of clicking is harder when the visitor cannot mentally rehearse what happens next.
Fix: CTA copy should describe the specific outcome of clicking. "Get my free AWS cost audit." "Show me my SEO opportunities." "Book my 20-minute strategy call." When the CTA is too long for the button, split it into a button label plus a one-line de-risker below the button: "Free, no credit card. We will not call you unless you ask."
Expected lift: 4 to 11 percent on click-through to the next step.
Killer 6: The fold tells the visitor what you sell instead of what they will get
Diagnosis question: read the entire above-the-fold area and ask whether it is written from the perspective of "what we offer" or "what you receive."
Failure pattern: the fold is a list of features, a description of the product category, or a brand introduction. The visitor has to do the cognitive work of translating "we are a SaaS observability platform" into "I will be able to find the bug that took down production yesterday." Half of them do not bother.
Fix: rewrite the entire fold from the visitor's outcome perspective. Lead with what they will be able to do or receive, not what the product is. The product description can come below the fold, after the visitor has already decided they care. Expected lift: 8 to 22 percent when the fold is fully rewritten from outcome perspective.
Section C: Form and friction killers
The next cluster of killers all involve the conversion mechanism itself. By the time the visitor has scrolled to the form or hit the CTA, you have earned their attention. Most teams then waste it with form design and friction patterns the team has never tested.
Killer 7: The form has more fields than the offer is worth
Diagnosis question: count the form fields. Now ask yourself, in dollar terms, what is the lifetime value of a converted lead, and does the offer in front of the visitor justify each field individually.
Failure pattern: a free guide download asks for company name, role, team size, current vendor, budget, and timeline. The visitor wanted a PDF. The form is asking for a sales-qualified lead worth of data in exchange for a marketing-qualified lead worth of asset. Conversion rate collapses by 30 to 60 percent compared to a two-field version of the same offer.
Fix: each form field must be justified against the immediate value of the offer the visitor is converting on, not against the data the sales team would like to have eventually. Two-field forms (email plus one qualifier) consistently outperform six-field forms by margins large enough that the qualifying data you lose is more than recovered by the volume of leads you gain. The remaining qualifying data can be enriched post-conversion via Clearbit, ZoomInfo, or simple progressive profiling on the next visit.
Expected lift: 25 to 60 percent conversion rate when the form is reduced from six-plus fields to two or three.
Killer 8: The form asks for information in the wrong order
Diagnosis question: look at the field order. Does the visitor see the easiest, lowest-commitment field first, or do they see "phone number" or "company size" as the opening field?
Failure pattern: phone number is field one. The visitor stalls because giving a phone number is the highest-commitment field, mentally connected to "they will call me," and the visitor has not yet decided this is worth a phone call. Even if they would have given the number after deciding to convert, asking for it first costs you the conversion.
Fix: order fields by ascending commitment. Email or first name first, qualifier second, phone or company specifics last. Once a visitor has filled the first two low-commitment fields, the cost of abandoning the third is psychologically higher than starting the form, so completion rates rise.
Expected lift: 8 to 15 percent on form completion when field order is reorganised.
Killer 9: The page has no inline error handling and no field-level validation
Diagnosis question: deliberately submit the form with bad data. Does the page tell you exactly which field is wrong, or does it bounce you to a generic "something went wrong" state, or worse, lose the data you entered?
Failure pattern: the visitor types an invalid email format, hits submit, and the page reloads to a top-of-page error banner with no indication of which field caused the failure. Fields that were correctly filled get cleared. The visitor abandons rather than refill the entire form.
Fix: real-time field-level validation that fires as the visitor moves to the next field, with the error message inline next to the failing field. Successful fields stay filled on validation failures. The form preserves all entered state across validation errors. This is table-stakes engineering that surprisingly many landing pages do not have.
Expected lift: 5 to 12 percent reduction in form abandonment.
Section D: Trust and proof killers
Once the visitor is on the page, has read the promise, and is considering the form, the next thing they unconsciously check is whether the promise is plausible. The trust signals on the page either earn that or lose it.
Killer 10: Generic logo strip with no context
Diagnosis question: look at the customer logo strip, if you have one, and ask what specific story each logo is telling.
Failure pattern: a row of grayscale customer logos with the heading "Trusted by leading brands." There is no link to a case study, no caption explaining what the customer used the product for, and no metric tied to the logo. The visitor reads the strip as wallpaper.
Fix: each logo should be either linked to a relevant case study or accompanied by a one-line metric or use-case description. "Used by Acme Corp to cut compliance review time from 6 weeks to 4 days." "Helped Globex's 12-person SEO team rank for 1,400 commercial keywords." The logo is doing zero work without the context. With the context it is doing the work of an entire testimonial.
Expected lift: 4 to 9 percent on conversion when logos are contextualised rather than displayed generically.
Killer 11: Testimonials that read like marketing wrote them
Diagnosis question: read each testimonial out loud. Does it sound like something a real human said, or does it sound like marketing wrote a sentence and asked the customer to approve it?
Failure pattern: "[Company] has revolutionised the way we approach our digital marketing strategy. Their team is professional, responsive, and delivers results. We highly recommend them to any business looking to grow." This testimonial does not move conversion rate because no real customer has ever said exactly this and the visitor knows it.
Fix: the best testimonials are specific, reference a measurable outcome, and include a piece of friction or skepticism the customer originally felt. "I was sceptical because we had used three agencies before and seen no movement on technical SEO. Eight weeks in, our average rank for commercial queries had climbed from page 3 to page 1.4. The audit alone surfaced 14 issues our previous team had missed." Specificity buys credibility. The friction admission, paradoxically, makes the rest of the claim more believable, not less.
Expected lift: 3 to 8 percent when testimonials are rewritten or reselected for specificity.
Killer 12: Missing or hidden risk reversal
Diagnosis question: search the page for the explicit answer to "what happens if this does not work for me." Is the answer visible without scrolling, hidden in the FAQ, or absent entirely?
Failure pattern: the page asks for a 30-day commitment, a phone call, or a credit card, but never tells the visitor what happens if they decide it is not for them. The visitor mentally fills in the worst-case scenario, which is usually "they will hard-sell me on a year contract," and bounces.
Fix: explicit risk reversal next to the primary CTA. "Free, no credit card." "20-minute call, no follow-up unless you ask for it." "30-day money back, no questions, no clawback." The risk reversal does more conversion work per pixel of real estate than almost any other element on the page. We applied the same logic to lead capture flows for our B2B lead generation clients and saw consistent lift across industries.
Expected lift: 6 to 14 percent when explicit risk reversal is added near the primary CTA.
Section E: Speed, technical, and instrumentation killers
The final cluster lives in places non-technical operators rarely look. They are usually the easiest to fix and the hardest to detect without specific tooling.
Killer 13: The page is slow on the device the click came from
Diagnosis question: open the landing page in Chrome dev tools, throttle to "Slow 3G" and "Mobile - Mid-tier," and measure Largest Contentful Paint, Time to Interactive, and Cumulative Layout Shift. Compare to the share of mobile traffic in your campaign.
Failure pattern: 68 percent of the campaign's clicks are coming from mobile, and the landing page LCP is 4.8 seconds on mid-tier mobile. By the time the page renders, an estimated 35 to 45 percent of the visitors have already bounced. The bounces show up in analytics as high bounce rate but the cause looks like "low quality traffic" rather than "page too slow." This is one of the most consistently misdiagnosed issues we see.
Fix: target LCP under 2.5 seconds and Time to Interactive under 3.5 seconds on mid-tier mobile. The largest single fix is usually image optimisation, which deserves its own conversation, and we have written about how image optimisation is often a performance problem disguised as a design decision in detail. Other recurring offenders are render-blocking third-party scripts, oversized hero videos that should be lazy-loaded or replaced, and unoptimised webfonts.
Expected lift: 7 to 18 percent conversion rate improvement on mobile when LCP drops from 4-plus seconds to under 2.5.
Killer 14: Conversion tracking is firing on the wrong event or double-firing
Diagnosis question: open Google Tag Assistant or the Meta Pixel Helper. Trigger a conversion. Count how many conversion events fire and on which step.
Failure pattern: the conversion event fires on the form submit click rather than on the thank-you page, so abandoned form submits that fail validation count as conversions. Or the platform pixel and the GA4 event are both treating the same conversion as two events. Or the conversion is firing on the back button after a successful conversion. The campaign metrics are wrong, the bid algorithm is being trained on bad signals, and the team is optimising against a number that is not real.
Fix: conversion events fire only on confirmed conversion (thank-you page load, payment success webhook, qualified-lead status from CRM). Deduplicate Meta Pixel and Conversions API events using event_id. Validate the conversion firing chain for every campaign quarterly. The campaigns will recalibrate within 14 to 21 days once the correct signal is being sent.
Expected lift: this one does not show as a conversion rate lift; it shows as a 10 to 25 percent improvement in cost per acquisition because the bid algorithm starts optimising against real conversions instead of phantom ones.
The 14-point audit framework, condensed

A typical first-time audit on an account that has not done landing page work in the past year shows 7 to 11 of the 14 items failing. Fixing the top three by expected lift usually delivers a 25 to 45 percent improvement in conversion rate within 30 days, which translates into a 20 to 35 percent reduction in cost per acquisition at the same media spend.
When to refine, and when to rebuild
Some audits return findings that are best fixed iteratively, ad group by ad group, fold by fold. Others return findings that suggest the entire page architecture is wrong for the campaign and a rebuild is more efficient than a sequence of patches.
Refine when:
- The page architecture is broadly sound and 4 or fewer of the 14 items fail.
- The page has historical conversion data that the team wants to preserve as a baseline.
- The traffic volume on the page is high enough that incremental tests will reach significance quickly.
Rebuild when:
- More than 8 of the 14 items fail.
- The page is built on a template that does not allow above-the-fold or form changes without engineering work, which means iterative tests will be slow and expensive.
- The campaign intent has shifted significantly since the page was built and the page is now optimised for an audience that no longer dominates the traffic.
- You are running ecommerce category-level traffic into a category page that was never designed as a paid landing page, in which case dedicated ecommerce PPC landing pages tied to product collections will outperform the generic category template by margins large enough to justify the build.
The third bullet on the rebuild list is the most under-appreciated. We see B2B accounts running paid traffic to homepages that were redesigned in 2022 for an enterprise audience while the current campaigns are targeting mid-market. The page is a perfect fit for an audience that is no longer the campaign target. Refining will not fix this. Rebuilding will.
Where this fits in the broader paid-media operation
A landing page audit, even done well, is one component of a paid-media engine, not the whole engine. The full operation involves coordinated work across keyword strategy, audience design, creative refresh cadence, bid management, attribution modelling, and the post-conversion sequence (lead nurture, sales hand-off, customer onboarding). A leaking landing page can be the dominant problem, and often is, but it is not the only problem.
For accounts where the landing page audit fixes most of the gap, the remaining gap often lives in creative fatigue and audience saturation rather than bidding. For ecommerce specifically, the landing page audit should be paired with a checkout audit, because the conversion rate on the landing page is upstream of a different set of leaks in the cart and checkout flow that no amount of landing page work will solve.
For B2B specifically, the landing page audit should be paired with a sales hand-off audit, because a perfectly optimised lead-capture page that hands over to a sales team that responds in 48 hours instead of 5 minutes is still a leaking funnel, just not in the place the marketing team is looking.
How to ship the audit without breaking your account
A practical risk in shipping landing page changes is that the changes themselves degrade the campaign signal that bid algorithms have been training on. To minimise that:

Ship one major change per page per two-week sprint. Bundling makes attribution impossible and bundles risk into a single deploy.

Avoid simultaneously changing the page and the ad creative. The campaign can absorb one change, not two, without the metrics becoming unreadable.

Hold the bid strategy constant during the audit cycle. If the bid algorithm is in a learning state already, adding landing page changes on top of bid strategy changes will trigger a longer learning phase and inflate cost per acquisition for 10 to 21 days unnecessarily.

Run audit sprints on lower-spend campaigns first. If the audit findings hold up on a 5,000 USD per month campaign, scale the same fixes to the 50,000 USD per month campaigns with confidence.

Document baseline conversion rate and cost per acquisition for each page before starting the audit. Without a documented baseline, every "after" number is a story rather than a measurement.
The accounts that compound the audit into permanent gains are the ones that turn the audit into a recurring quarterly process, with new ad groups going through the checklist before launch and existing pages being re-audited on a 90-day cadence. The accounts that treat the audit as a one-time cleanup see the same conversion rate erosion creep back within two quarters because new campaigns get launched without the discipline.
